  • Review all product data: SKU codes, categories, sizes, weights, and images.

Forecasting by hour – day – campaign is key for preparing manpower, materials, and space.

  • Normal: 200 orders/day
  • Sales season: 1,500 orders/day → 7.5x increase → need 3–4x staff and extra packing stations

Tip:
Use data from 2–3 previous campaigns to create growth projections.
Categorize orders by priority tiers: VIP → Flash Sales → Regular orders

Optimize the Packing Process and Warehouse Layout

Every second matters. A smart warehouse layout can save hours of labor daily.

  • Create a one-way flow: picking → packing → labeling → dispatch.
  • Use mobile shelving, carts, and simple conveyor belts.
  • Group orders by delivery region for faster dispatch.
  • Pre-pack standard-size packaging (A4, A5, 1kg box, 3kg box, etc.).

Hire and Train Seasonal Staff in Advance

  • Assign experienced supervisors at key bottleneck points.

Coordinate Early with Delivery Partners

  • Send order forecasts to delivery partners at least 5–7 days in advance.
  • Request additional trips or manpower support.
  • If possible, use multi-pickup per day services.

  • Set stock depletion alerts.
